88% of companies experiment with AI, only 21% draw value from it — the difference: redesigning the process

July 15, 2026

McKinsey ("The State of AI in Business," January 2026): 88% of companies are experimenting with AI, but 81% see no measurable impact on their results. The factor that separates the two groups is not the tool chosen: it is genuinely redesigning the way work is done. Only 21% of adopters have done that work — and it is this subgroup that captures the value. Deploying AI without rethinking the decision path means getting a gadget alongside the existing process.
